The first decision is not which AI to buy

A dealership already has more software than most teams can name. Adding AI without a specific operating problem usually creates another login, another dashboard, and another story about why the integration is “almost ready.”

Start with a leak you can see: unanswered calls after 6 p.m., internet leads aging without a real response, declined work never revisited, or a website that does not appear when shoppers ask an AI assistant where to buy or service a vehicle.

Score each use case before you touch a vendor

A good first pilot sits at the intersection of value, simplicity, data readiness, and manager ownership. If the workflow requires five integrations, legal interpretation, and three departments to change behavior on day one, it is not a first pilot.

  • Value: does the leak affect appointments, revenue, retention, or capacity?
  • Feasibility: can the workflow launch with data and systems you can actually access?
  • Risk: what can the AI say or do, and where must a human approve?
  • Measurement: is there one baseline and one accountable manager?

A sensible 90-day sequence

Days 1–15 are diagnosis and baseline. Days 16–45 are workflow design, testing, and limited launch. Days 46–75 are manager coaching and guardrail tuning. Days 76–90 are the keep, change, or kill decision.

The point is not to make the pilot permanent. The point is to create enough evidence that the next decision is obvious.

What good looks like on Monday morning

The manager can explain what the AI handles, where it hands off, what data it uses, and which number proves it is useful. The team knows the exception path. The CRM reflects what happened. Nobody has to remember a secret workaround.
